Performance Max Optimization: Performance Max Best Practices and Campaign Management
Performance Max optimization means controlling the four inputs Google still lets you control, because bidding is no longer one of them. Those inputs are the assets in each asset group, the audience and search-theme signals you feed the campaign, the exclusions that stop it spending where you do not want it (brand terms above all), and how budget is split between PMax and everything else. Everything a PPC manager used to do by adjusting bids now happens by adjusting those four things and then reading what the campaign does with them.
That matters more each year. Performance Max now absorbs roughly 34% of total Google Ads budgets, and it reports an average cost per acquisition near $43.91 and around 2.57x return on ad spend, numbers that look good until you check how much of the credit came from people already searching your brand name. AdBot manages Performance Max inside your own Google Ads account: it builds and refreshes asset groups, keeps brand exclusions in place, watches the split between PMax and Search, and moves budget on real results rather than the ones the campaign claims for itself. Flat monthly fee, no percentage of your ad spend.

Brand exclusions on from day one
Left alone, Performance Max bids on people typing your company name, wins auctions it was never competing for, and books the conversion as its own. Published analyses put the effect at 15% to 30% of inflated apparent ROAS and 8% to 15% of PMax budget spent on demand you already had. AdBot applies brand exclusions account-wide and keeps a dedicated brand Search campaign catching those queries at a fraction of the cost.
Asset groups treated as the real lever
Since you cannot bid, the assets are the campaign. AdBot builds asset groups around how the business actually segments (product line, service, margin tier, not one group holding everything), writes and rotates headlines, descriptions and image sets, and retires assets rated Low before they drag the whole group down. Creative fatigue in PMax shows up as quiet reach decay rather than a warning.
Budget judged against Search, not in isolation
The most common PMax failure is not bad performance, it is good-looking performance funded by budget taken out of campaigns that were converting better. AdBot watches Search impression share and total account conversions alongside the PMax dashboard, so a campaign that is only moving conversions between line items gets caught instead of congratulated.
Uczciwe porównanie
AdBot vs PMax defaults vs an agency vs doing it yourself
Performance Max hides most of its levers, so the honest comparison is about who is pulling the few that remain, and how often.
| AdBot | PMax on defaults | PPC agency | Do it yourself | |
|---|---|---|---|---|
| Cost of management | Flat $297 to $1,497/mo | Free, inside your ad cost | $1,500 to $7,500/mo, often + % of spend | Your time, 6 to 10 hrs/mo |
| Brand exclusions applied | Yes, account-wide | No, off by default | Usually, if asked | If you know they exist |
| Asset groups refreshed | Continuously | Never, unless you do it | Monthly at best | When you remember |
| Search themes maintained | Yes | No | Sometimes | Rarely |
| Budget split vs Search reviewed | Daily | No, PMax takes what it can | At the monthly call | Ad hoc |
| Judged on blended results | Yes, against real revenue | No, on its own reported conversions | Usually in the report | In a spreadsheet, by hand |
| Placement and brand exclusion upkeep | Ongoing | None | Ongoing if scoped | One time, then forgotten |
| Time to first optimization | 24 to 48 hours | Not applicable | 2 to 6 weeks after onboarding | Whenever you get to it |
| Best for | Advertisers who want PMax steered, not just switched on | Accounts with no one available at all | Large accounts needing human strategy | Hands-on owners with spare hours |
A strong human strategist still wins on the questions above the campaign: whether the product feed is the real problem, whether the margin supports the target, whether PMax suits the business at all. What is a Performance Max campaign?
A Performance Max campaign is a single Google Ads campaign type that serves across every Google surface at once: Search, Shopping, YouTube, Display, Discover, Gmail and Maps. You supply a conversion goal, a budget, a set of assets (headlines, descriptions, images, video, logos) grouped into asset groups, plus optional audience signals and search themes. Google decides the rest, including where each ad appears, who sees it, and what each auction is worth.
The trade is control for reach. There are no keywords to bid on, no placement-level bids, and only partial reporting on which surface produced what. In exchange the campaign reaches inventory a Search campaign never touches and, on ecommerce accounts, typically converts at 5.5% to 6.5% against 4.5% to 5.5% for Search-only, at a cost per acquisition 15% to 25% lower. Whether that discount is real or borrowed from campaigns you were already running is the central question this page answers.
How do I optimize a Performance Max campaign?
Optimize Performance Max by working the four inputs Google left open, in this order: exclusions, then assets, then signals, then budget. Start with exclusions because they are the only lever that removes spend rather than redistributing it. Apply brand exclusions account-wide, add negative keywords at account level, and exclude placements and content types that never convert for you. Then rebuild the asset groups so each one covers a coherent slice of the business instead of one group carrying every product.
Signals come third. Audience signals and search themes are hints, not targeting, but they materially shape the first few weeks of learning, and a campaign pointed at your existing customer list and your genuine top queries finds better traffic faster than one starting cold. Budget comes last, and only once the other three are sound, because raising the budget on a campaign that is cannibalizing brand search just buys more of the same problem. If you want the whole account checked in this order rather than just PMax, our Google Ads audit page walks through it.
What are Performance Max best practices?
The practices that consistently separate a profitable PMax campaign from an expensive one are unglamorous and mostly structural. They are worth treating as a setup standard rather than a list of experiments.
- Turn brand exclusions on before launch, not after you notice branded search impression share falling. Tools, then Shared library, then Brand lists, applied account-wide.
- Keep a separate brand Search campaign running so the queries PMax is now excluded from still get caught, at the low cost per click brand terms deserve.
- Give each asset group one job. One group per product line, service, or margin tier. A single group holding everything gives Google no way to shift budget toward what actually earns.
- Fill every asset slot and check the ratings. Groups running on a handful of assets serve narrowly, and anything marked Low is dragging the group whether or not the totals look fine.
- Feed real search themes, taken from the queries that already convert in your Search campaigns, rather than the ones you wish you ranked for.
- Verify the conversion action is a sale or qualified lead. PMax optimizes harder toward whatever you tell it to value, so a page view marked primary does more damage here than in any other campaign type.
- Judge it on total account conversions, not the PMax column. If PMax is up and the account is flat, nothing was gained.
- Give changes four weeks. Brand traffic patterns and the learning phase both need time, and reading week one as a verdict is how good structures get reversed.
Is Performance Max cannibalizing my Search campaigns?
Probably, if brand exclusions are not on. The symptoms are specific: branded Search impression share falls while nothing about that campaign changed, PMax reports rising conversions while total account conversions stay flat, and Search cost per acquisition climbs because PMax has taken the easy conversions and left the hard ones behind. An Adalysis study across roughly 3,300 campaigns found Search converted at a higher rate than PMax when both were eligible for the same query, which is the opposite of what the PMax dashboard implies.
The fix is cheap and fast. Apply brand exclusions, make sure a brand Search campaign is live to catch the traffic, then wait a full four weeks before judging. Branded Search impression share usually recovers within one to two weeks, PMax settles into finding demand that is genuinely new, and blended cost per lead falls because you stop paying twice for the same customer. Our guide to diagnosing PMax cannibalization shows the exact reports to pull and what the numbers should look like before and after.
Performance Max vs Search: which should get the budget?
Search should keep the high-intent, brand, and bottom-of-funnel money, and Performance Max should be funded on top of that rather than out of it. Search is the campaign type where you still choose the query, see the search terms, and control the match, and for anything where a specific phrase signals real purchase intent that control is worth more than the extra reach. PMax earns its budget on discovery: product inventory at scale, surfaces Search cannot reach, and audiences that were never going to type your keyword.
The split depends on the business. Ecommerce accounts with a large, well-structured product feed usually justify a higher PMax share, because the feed does the targeting work. Lead generation accounts, especially expensive ones with long sales cycles, generally do better keeping the majority in Search where a bad query can be excluded by name. Either way, work out what a conversion can actually cost you first with the CPA calculator or the ROAS calculator, then judge both campaign types against that number instead of against each other.
How much does Performance Max management cost?
Running Performance Max costs nothing beyond your ad spend, but having someone manage it properly is priced like any other PPC work: $1,500 to $7,500 a month with a US agency, often plus 10% to 20% of ad spend, or $500 to $2,500 a month with a freelancer. AdBot is a flat $297 to $1,497 a month with no percentage of spend and no setup fee, which is the part that matters on a campaign type designed to absorb budget.
The percentage model and Performance Max interact badly. PMax is built to spend everything you give it and to ask for more, so a manager paid a share of spend has no incentive to tell you the campaign is consuming brand demand you already owned. A flat fee removes that conflict.
